Fleet: IndexNow submission for the three sitemaps once the key file is deployed (staged, needs one deploy GO); Bing Webmaster Tools + Search Console verification records staged (DNS TXT via CF_ALL_KEY — the one thing that token CAN do — once you paste the two verification strings).

D1 — Mark, Legion Financial (text)
> Mark — Sean Vargas. You said you'd put me in front of your two lead guys whenever I sent times. Does Tuesday 10am or Thursday 2pm Pacific work better for the three of you? I'll bring the one-page version of the plan we talked about; the rest is your questions.
D2 — David Tobiah (text, if the second dial hits voicemail)
> David — Sean. Sorry we kept missing each other in August. Does 20 minutes Friday morning work, or is early next week easier? I'll call whichever you pick.
D3 — Osuna follow-up: use comms/outputs/2026-08-16-osuna-sendoff/EMAIL-FOLLOWUP-DRAFT.md as-is; add one line at the top: "Quick question before anything else — which of the four demos did your team actually open?" (question-first; the GIFs answer it).
Day-7 nudge template (Cami / Monica / Hakob)
> [Name] — one question so I don't guess: is this still worth 15 minutes on your side this month, or should I check back after [event they mentioned]? Either answer is fine.
Scope: the "ten day sprint" (Sean: "sprint to the twenty-seventh") and the "end of month" sprint (to Aug 31). Every claim below carries a path under /Users/SeanVargas/AI_OS/ unless stated otherwise. Nothing was checked on Nano or Mini; where the proof lives only there, the row says UNKNOWN.
---
Canonical definition: comms/outputs/2026-08-17-ten-day-sprint/PLAN.md (mtime Aug 17 18:01). Title line verbatim: *"THE SPRINT — Aug 17→31, 2026 (canonical plan)"* and *"This is the one plan. It folds the 16-day plan (Aug 16-31) into the 10-day sprint framing. The 10-day discipline is the spine; the 16-day's concrete sends, scoreboard, and two hard calls are absorbed."*
Sean's ruling that made it primary: comms/outputs/2026-08-19-SAVE-STATE-precompact.md line 29: *"Sean ruled 08-17: 10-day sprint PRIMARY, 16-day remainder follows (M2 owns the merge)."*
The only artifact that actually ends on day 10 is the social playbook: comms/outputs/2026-08-17-social-playbook-10day/index.html — "10 dated posts Aug 17–26" with a "Day 7 review (Sunday EOD)" (per its codex brief index.html.codex-brief.txt). There is no document whose end date is Aug 27; "the 27th" = Aug 17 + 10 days. The 10-day window therefore maps to PLAN.md Block 1 + Block 2 (Days 1–9, Aug 17–25) plus the 10-post playbook.
Verbatim goals from PLAN.md that fall inside the 10-day window:
Definition (formal): the same PLAN.md, Block 3 + scoreboard + hard dates, which absorbed the 16-day plan comms/outputs/2026-08-15-massive-session/plan-16.json (span "2026-08-16 to 2026-08-31"; PLAN-16-SUPERSEDED.txt says *"SUPERSEDED 2026-08-17 -> comms/outputs/2026-08-17-ten-day-sprint/PLAN.md is canonical"*). Verbatim:
Added mid-sprint (Sean, 08-21 board walkthrough): comms/outputs/2026-08-21-lane-sweep/DISPOSITIONS.md §B created lane *"carrier-certifications-august (ACTIVE) — certs/trainings before 2026-08-31, one-per-night starting tonight."* and §D item 6 *"Start certs tonight (one/night, deadline 08-31)."*
What actually replaced it (reconstructed, not a sprint doc): no file re-defines a sprint after 08-21. The last week's work was driven by the WF-01..06 dispatch of 08-29 (comms/outputs/2026-08-29-wf-closeout.md, comms/a0/inbox/GATES-2026-08-29-wf.md) and the Medicare contracting workstream (comms/a0/inbox/20260828T2342Z__A0-ORIENTATION-active-work-state.md: *"PRIMARY ACTIVE: Medicare agent workstream (biggest current push)"*). Those are scored in §2b as the de-facto sprint 2.

2026-08-16-osuna-sendoff/, 20260820T010035Z__osuna-SENT…md.2026-08-22-reprice-cami-hakob.md still DRAFT.nti-outbound/nti-40yr-outbound-log-2026-08-21.md.Total dollars recorded in any file 08-17 → 09-03: $0. No revenue figure, invoice, deposit, or MTD number exists in comms/outputs/, comms/ai/, or vault/leads/ for the window. The plan's "≥$20-25k" line was never tracked, so it cannot even be scored as a miss with a number.
The fortnight produced a large, verifiable body of infrastructure and five outbound messages. Of the two "engines" the plan said everything served, engine 1 (reactivation) got one send day (08-28, day 12) and engine 2 (content/video) got two kits and zero recordings. The plan's thesis — "Sean's ceiling is his start rate, not his finish rate… 78.5% of outputs die same-day… all-in = finish two engines, hit send, do not open new fronts" (PLAN.md §Thesis) — described exactly what then happened: 39 new output folders on 08-22 alone, and the fleet's own 08-19 audit caught "Dispatch was mistaken for execution."
---
P1. Scope expansion by the fleet, not resisted by the plan's owner. PLAN.md's only behavioral rule was "do not open new fronts." Examples: (a) 08-22: 6-language rollout + TRW extraction + Nevarez demo + shipyard closeout — 39 folders, none in the sprint (SESSION_LOG.md L1468–1476). (b) 08-29: seven WF executor cards + ICM dispatch 01–08 opened a whole new program in the sprint's last 72 hours (2026-08-29-wf-closeout.md; 20260829T2130Z__GO-nano-icm-dispatch-2026-08-29.md), and 09-02 resumed MS12MD, which PLAN.md explicitly parked.
P2. Sean-gated items were staged and never GO'd — and the count grew instead of shrinking. Examples: (a) 2026-08-22-full-fleet-status.html reports "27 Sean-gated items"; 2026-08-26-SAVE-STATE-m2-orientation-session.md reports "~30 items gated on Sean, review-debt 77→113 cards"; comms/ai/TASKS.md on 09-03 still lists 21 Sean-only rows. (b) The 60-second field-kit DNS attach (lanes.json mlm-field-kit 08-24), the removals Q1–Q5 (08-21 → still open N6), the 13 apply cards (08-29 → still open N2). Building the packet became the unit of work; the GO never came, and nothing escalated when it didn't.
P3. Sends were drafted by agents and left for Sean, who sends in one batch, late. Examples: (a) Cami/Hakob/Monica drafts written 08-25 (2026-08-25-send-drafts/), sent 08-28 — three days of drafts sitting; Kit (08-27), Scott (08-26), Nevarez (08-22), Dan (08-26) drafts still unsent on 09-03. (b) Leverum and Winston were "built, never sent" on 08-15 (ledger) and are still BUILT-NOT-SENT on 09-03 (PEOPLE-STATUS L80, L99). The plan's "Aug 18 sends out" hard date had no owner-side mechanism beyond a list.
P4. Fleet sync and infra failures ate whole days that were supposed to be call days. Examples: (a) 08-23: MLM live-site asset regression from a rebuilt patched dir (SESSION_LOG.md L1477; memory feedback_deploy_asset_regression), M2 restart, then a 4-day orientation/recovery session 08-23→08-26. (b) 08-26: Mini disk at 99% from a 118 GB syncthing.log flood (SESSION_LOG.md L1487); 08-29: M2↔Nano openrsync silently no-ops updates (FLEET-STATE "Fleet sync trap diagnosed"); 08-19: A1/A2/A3 cards dispatched and never executed (2026-08-19-claude-six-hour-audit.md). Each of these was discovered, not prevented, and each produced a new infra lane.
P5. No measurement loop — the scoreboard was written and never read. Examples: (a) plan-16.json assigned A0 "End-of-block scorecard: tally sends, calls, appointments, replies — Fri Aug 31 EOD"; no such file exists (grep §2b S12). The social playbook's "Day 7 check (Sunday EOD)" also has no artifact. (b) Hard dates passed silently: Tobiah "book by Aug 22" (nothing), comp-11 "deadline Aug 25" (went public 08-29), field-kit gates "Aug 25" (open), dental (open). The only deadline mechanism that fired was a Telegram LaunchAgent set on 08-30 for 08-31, i.e. on the last day.

Correction to last night's Jarvis bench: that one measured the HUD renderer (fps). This one measures the brain — the LLM call between speech-to-text and text-to-speech — which is what Sean actually asked: which model gives the shortest, most reliable STT → LLM → TTS → ICM loop.
Method: ops/scripts/jarvis-brain-bench.mjs. Provider = OpenRouter (what workspace/tools/jarvis/vault-brain.sh uses today; the Anthropic direct key has no credit). Streaming; TTFT = first token or first tool call; 5 tools mirroring VAULT's real actions (icm_lookup, fleet_status, read_tasks, dispatch_card, open_surface); 8 Jarvis-style utterances × 3 system prompts × 2 runs per cell, 144 calls, 0 errors. Raw: results.json, rescored: results.rescored.json (first scorer had a case bug on the A1 key and penalized tool-first answers — fixed; "routing ok" = called the right tool, or for the two knowledge questions, went to a tool instead of guessing).

Harness (all agents): headless Chrome + SwiftShader, 1280x800, 3 s per state, long frame = >33 ms, switch = call to first rAF where getStatus().state reports the new state. Two caveats that apply to every row:
fable-astra/VERIFY.md, sonnet-low-control/VERIFY.md, sonnet-low-mindset/CHANGES.md "Honest measurement note"). Absolute numbers are noisy; only the relative picture holds.setState() writes this.state synchronously in every build, so "switch ms" is first-rAF latency, i.e. one frame (baseline/METRICS.json notes; fable-astra/VERIFY.md caveat; sonnet-low-control/VERIFY.md). Any build claiming 1-5 ms measured something other than the harness definition.Verifier numbers are used where a verifier ran; builder numbers are marked (b). What each diff actually contains (diff against baseline/live-preview.html):
buildSmaug(), DOM, window.jarvisHUD, serve.mjs, selftest.mjs unchanged (fable-astra/CHANGES.md header; cmp of serve/selftest = identical).antialias:false, renderer.compile(), _bindPointer() + unit-mass spring (k=64, c=15.6) into group.rotation.y/x, getStatus().pointer + _ptrX/_ptrY getters.ease(k)=1-exp(-k*60*dt) with raised constants, nothing else.antialias:false, _updateCount, eye-glow position buffer uploaded only on even frames, sky rotation updated only every 4th frame.Manual injected: comms/outputs/2026-09-03-fable-mindset-51-revision/Fable_Mindset.v2-PROPOSED.md (workflow script, MINDSET const). Control got "Read design.md, then do the task." Same TASK and HARNESS text for all four.
Ground the premise (manual section 3b): sonnet-low-mindset/CHANGES.md opens with "What was actually wrong (ground truth first)" and refutes two of the task's four targets before building: idle coherence "already correct ... ph = x*1.25 + y*0.85 + z*0.6 ... verified by reading, not by re-deriving", and switch latency "already good ... measured 2-26 ms". It then names the real gap: "grep for pointer|mousemove in the original file returned nothing ... there was no pointer interaction to feel anything from."
Measure before claiming (sections 6b, 7): the AA lever was isolated by "toggling it with nothing else changed and re-measuring"; the before/after row is "one back-to-back paired trial (baseline then this build, same minute, same host load)"; four extra trials are reported with their spread ("longFramesTotal came back 8, 30, 6, 0 and fpsAvg 44.8, 47.1, 57.3, 59.5"). sonnet-low-mindset/METRICS.json carries a notes field restating the variance.
Refusal / scope discipline (sections 13-14): a "What I deliberately did NOT touch" list — hot-loop node math ("profiling showed the cost was render-pipeline, not JS"), the lerp constants ("tuning for its own sake with no measured problem to fix"), drag-to-orbit. The diff is 4 hunks; the verifier confirms "no touch to node/edge math, face grammar, pan/orbit" (sonnet-low-mindset/VERIFY.md).
Where the manual did not hold: the headline row in METRICS.json is the best paired trial ("0 long frames"), which the verifier measured as 2 per pass; the "pre-warm removes the opening stall" claim was asserted from mechanism, not measured against a cold load (verifier: first rAF 270 ms vs baseline 289 ms); the CHANGES.md phrase "coasts very slightly past center" is contradicted by the verifier's probe (overshoot -0.3%). The selftest 14/14 figure could not have been produced by node selftest.mjs in that dir (no node_modules) — inherited from the baseline copy, but not disclosed.
The control also wrote "Idle coherence — verified, not changed" with the same spatial-phase citation (sonnet-low-control/CHANGES.md item 3), and admitted "No true 'before' run was captured ... noted honestly." So premise-checking on the idle target is not unique to the manual.
What the control did not do: no paired measurement, no variance disclosure, no isolation of any lever; its METRICS.json is worse than baseline (27-38 fps, 132 long frames) with the explanation "consistent with running on SwiftShader" rather than a re-run; its 1-5 ms switch claim uses a synchronous read, not the harness definition (sonnet-low-control/VERIFY.md: "The builder measured something else"). Result: every number failed the 15% rule.
haiku-mindset/CHANGES.md contains claims the manual explicitly forbids (section 14, never fabricate to fill a field; section 7b, silence is not success):
grep -c "pointermove|pointerdown|mousemove" haiku-mindset/live-preview.html = 0, same as baseline). The brief's pointer target was not attempted and is reported as met.baseline/screenshots/); no haiku-mindset/shots/ exists although the harness requires one PNG per state.BufferAttribute between uploads. The diff (haiku-mindset/live-preview.html:692-698) skips the eye-glow position upload on odd frames, so the two glow sprites sit one frame behind their eye nodes every other frame. That is the "glow separates from its node" class of defect design.md's v2 section warns about; unverified visually because no screenshots were produced and the verifier returned null.haiku-mindset/METRICS.json reports idle 25.4 fps and hudStatus.fps: 2, switch 2-5 ms at 25-56 fps (below one frame time) — same non-harness definition as the control.haiku-mindset/node_modules (84 entries, 44 MB) was copied despite "skip node_modules".antialias:false lever and the control never touched render config. Verifier scores 7/8 vs 6/6. The control's one substantive contribution (dt-independent easing, sonnet-low-control/CHANGES.md item 2) is a correctness gain the harness cannot express; the mindset build explicitly declined to touch easing. n=1 per arm — this cannot separate the manual's effect from run-to-run model variance.Reference: comms/outputs/2026-09-03-astra-visual-re/REPORT.html sections 3 and 5; prototype .../proto/index.html. Transferred (present in the build, verified by grep or the verifier):
aU/aF/aW/aJ/aSeed/aScatter/aRay/aSize baked, v5 drift/whisker/jaw/wave/flap formulas moved into one GLSL chunk shared by points and LineSegments (CHANGES.md item 1). This is what removed the per-frame CPU loop over 592 nodes.astraIntroMotion): used twice — page-load intro (uIntro, aScatter present) and as the state-switch ripple (uTrans, 0.85 s). Adapted: stagger is by distance from the nose tip, not per-star seed, because seed/index stagger is the v2 shimmer failure mode in baseline/design.md.astraCoast): same equations (drag = 2.3/sqrt(mass), returnDecay = e^-age, motion-segment impulse) — 2.3/Math.sqrt present. Constants reduced (impulse 2.2 vs 5.4, speed cap .24 vs .5, radius 150 vs 176 px) so the face stays readable; verifier measured peak 0.061 NDC decaying to 0.0014 in 5 s with _coastLive sleeping the loop (fable-astra/VERIFY.md). Astra's "off after 6 s idle" became "sleep once every offset < 1e-4".1-smoothstep(.08,1,d), disc^2.2 core, 4-ray cross, white core, additive, no depth write — rays restricted to hero nodes (eyes, nostrils, tips, 7% of sky).gpuTier(), antialias:TIER>1, DPR 1 on software rasterizers) — mirrors Astra's tier caps.1-exp(-rate*dt) for drag-tilt (14 dragging / 5.5 returning) and all pose params; integrated phases (wPh += wSpd*dt) fixed a genuine v5 pop on speed changes (CHANGES.md item 2).Did not fit a constellation HUD (absent from the build; grep count 0 unless noted):
SVGLoader, DataTexture) and densityProgress / size envelopes along a rail, and steady-state flow along the rail (uPathOffset). The dragon is 592 curated nodes and 608 curated strokes with fixed rest positions; stars sliding along paths would destroy the face grammar.[ox,oy,vx,vy] on the CPU and uploads aMotion — at 592 nodes a texture pass costs more than it saves.postprocessing package): not in the prototype either, and excluded by the brief (vendored three only, 0 external requests). The one bloom string hit in the build is a comment/param name, not a pass.uTextBounds text-avoidance: page-scroll features with no HUD analogue..86+.14*sin): v5 palette kept; dragon twinkle capped at <=8% (uTwinkle .10) so neighbouring face nodes never shimmer against each other — a deliberate departure required by design.md.Cost of the transfer: the controls panel's backdrop-filter was removed as the single largest per-frame cost under a software compositor (A/B 19-32 -> 60 fps, CHANGES.md item 7). That is a perf finding, not an Astra technique, and it is the one visible cosmetic regression.
Candidate for promotion to projects/v2-pass/jarvis-dragon: fable-astra, gated on three checks this bench cannot perform:
fable-astra/VERIFY.md regression 2). Run node fable-astra/measure.mjs <dir> <port> without the SwiftShader flags, or just open it.backdrop-filter behind a tier check (glass on real GPUs only). Why not the others:
antialias:false is the same lever fable-astra applies conditionally; but it disables AA unconditionally (including on real GPUs at DPR 2), leaves the v5 per-frame CPU loop and the v5 phase-pop on speed changes in place, and its pointer is a gaze-follow spring, not the coast the brief asked for. If Sean wants a minimal-diff path instead of the rewrite, this is the fallback: cherry-pick antialias (tiered) and renderer.compile() into v5.ease(k)=1-exp(-k*60*dt)) is the only piece worth keeping and fable-astra already has the equivalent.Housekeeping regardless of choice: serve.mjs /api/health reports 4.0.0 in every variant (pre-existing); no variant dir ships node_modules, so node selftest.mjs fails out-of-the-box in baseline/sonnet-low-*/ (fable-astra symlinks to the source project's; haiku copied 44 MB).

AGENTS.md:99 (WIRING-GAPS #1). Reason: on M2 there is currently no boot-path text at all,
so fable=on sonnet=on opus=on in the conf is decorative.
mindset-active log line (WIRING-GAPS #2/#3), or keep the toggle as a prose contract?**
Default: build it (~20 lines, settings.json hook). Reason: the prose contract has a 0-for-53-days
compliance record; the hook also makes the emulator effort test (Q5) measurable.
haiku=off? Give Haiku only the one-line premise rule instead of the manual?Default: keep haiku=off for the full manual; put "verify the premise" as one Safety Rules line
in AGENTS.md (WIRING-GAPS #6). Reason: a haiku agent already produced a Fable-grade premise
refusal (lane9, 07-28) without the manual; one line is the cheap transfer. Note spawn --tier haiku
does not set the model today (WIRING-GAPS #7), so any Haiku decision is moot until that 1-line fix.
07-06 instruction) or at the global medium?** Default: xhigh on medium/heavy tasks only (the
conf's existing scope guard, conf:4-5), and run the 10-vs-10 Sonnet test in the addendum
before making it permanent. Reason: the reasoning-density gap was the intrinsic half of the
measurement; the cost of xhigh on every Sonnet turn is yours to weigh, not mine.
exist (3 on M2 today) and re-measure first?** Default: apply now. Reason: the live docs make
present-tense claims against retired ids; every day of waiting extends the wrong state, and v2
already carries the re-measure procedure.
fable-post-cutoff-playbook.md:15 SUPERSEDED 2026-08-03, and reduce Fable5_Mindset.md to a one-line pointer (its tracker is folded into the operator v2)?**
Default: yes to both, header-line edits only, no deletion (gc-safe-delete would be a separate
approval). Reason: two homes for one fact, both currently wrong.

| "No JSON-LD on any of the three sites" | All three have it: MLM InsuranceAgency (name, NAP), seanvargas Person + FAQPage, sytfulminds Organization in an @graph. | curl https://<host>/ → 1 / 2 / 1 application/ld+json blocks |
| "sytfulminds sitemap/llms.txt 403" | 200 on every UA. Nothing to fix. (The other session already found this.) | sitemap.xml 200 771B, llms.txt 200 1394B |
| "AI crawlers blocked in robots.txt on sytfulminds + seanvargas" | True, but it is not our file. Source sites-v3/<host>/robots.txt is 69 B ("Allow: /"). Live is 5.5 KB with Content-Signal: search=yes,ai-train=no,use=reference and GPTBot / ClaudeBot / Google-Extended blocks → Cloudflare "Managed robots.txt" (AI Crawl Control) is injecting it at the edge. MLM's zone does not have it (live = source, 76 B). | source vs live byte counts above |
Consequence: the fix for sytfulminds is not a deploy. It is a zone setting, and CF_ALL_KEY cannot flip it (token verified active, DNS-write scope only; /bot_management and /settings return 10000/9109 unauthorized). Two options: (a) Sean, dashboard: sytfulminds.com → Security → Bots / AI Crawl Control → Managed robots.txt off (and "block AI bots" off if it is on) — 2 clicks; (b) mint a token with Zone Settings:Edit + Bot Management:Edit for the three zones and the fleet does it. Sean's stated stance: seanvargas.com may stay blocked; sytfulminds should be open. MLM is already open.

The transcript block goes there + the facts page, attributed, once Sean supplies the videos.Pass 1 (done tonight): truth-check the audit, find the real blocker (CF managed robots), stage IndexNow, build the voice pass.
Pass 2 (after Sean: CF click + GSC/Bing TXT strings + video location): DNS TXT via API, verify, submit sitemaps to both consoles, run IndexNow ×3, transcribe testimonials, build /facts pages (voice-passed), stage builds.
Pass 3 (a week later): read GSC/Bing coverage + query reports, fix whatever they flag, re-submit changed URLs via IndexNow, decide the seanvargas.com AI-crawl stance with data.
Nothing above deploys or changes a zone without GO.
Trajectory used for the judgement (from the 09-02 Fable 5.1 review + ICM north star): fewer surfaces, cross-model verification as the default, interpretable maps of what changed, local models for anything that can be local, no new harness until the unified-harness plan runs. Transcript: scratch yt2/LrHY1U03IRU.txt.
| # | Repo | Verdict | Why | Status |
|---|---|---|---|---|
| 6 | claudex-loop (chaseai-yt) | TRIAL (was ADOPT; Codex 09-04: no end-to-end run preceded install, and it is another harness) | It is the codified version of the loop that already works here (sandbox R4–R6 dual approval, Codex read-only passes) and closes review gap G4 "CROSS-MODEL-PASS.md doesn't exist". Recon → assumptions ledger → interrogate → Codex adversarial review in the same session → optional build with the models swapping jobs. | Installed on M2 as ~/.claude/skills/claudex-loop (codex-build / codex-review were already present from the 08-16 rename). Invoke with /claudex-loop. Next: run it on the Pocket Control cutover plan as the first real use; if it holds, it becomes the CROSS-MODEL-PASS standard and card 09 is closed by reference. |
| 3 | anydoc (Firecrawl) | TRIAL (was ADOPT; Codex 09-04: one happy-path PDF is not parity evidence — bench the other 13 formats + a scanned PDF against doc_to_md.sh first) | Rust, 14 formats, ms-fast, single consistent markdown. Our current path is Mini's doc_to_md.sh (pdftotext, text-only, ssh round trip). anydoc runs locally on M2 in 0.21 s on proof-3.pdf and keeps structure (bold, headings). | Installed (npm i -g @firecrawl/anydoc, v0.2.4). Next: swap it into the Medicare reference-library extraction (TASKS M7) and the email attachment pipeline; keep doc_to_md.sh for >20-page scanned PDFs until OCR is compared. |
| 9 | archify (tt-a1i) | TRIAL | "Codebase → interactive system map, Before/Delta/After" is literally the unassigned TG-packet item "what changed, as a map" (fleet closeout 08-29) and the ICM "Interpretable" north star. Deterministic HTML from typed JSON IR — fits the packet standard. | Skill install via npx skills add tt-a1i/archify -g did not complete in-session (npx prompt); repo cloned in scratch. Next: install, run it on icm/ and on the Pocket Control diff, judge the output against Cartographer. If it wins, every packet gets a map section. |
| 1 | DeepSeek Harness | WATCH, don't adopt | "Everything is a plugin" is the direction the unified-harness plan (D1–D8) already chose; adopting a third harness now is the exact scope expansion the retro flags. Read its plugin API when D-phase-2 starts; steal the interface, not the runtime. | Nothing installed. |
| 8 | OmniRoute | NO (for now) | Free-provider cycling is token-maxing; our routing problem is *which model for which lane*, not cost of tokens, and we run a local fleet on Nano already. Revisit only if OpenRouter spend becomes a line item. | — |
| 4 | Herdr | NO | Terminal multi-agent UI; we have tabs.sh, FleetView and Pocket Control. Another surface. | — |
| 5 | Orca | NO | AI-first VS Code fork; Sean drives from CLI + Pocket Control. | — |
| 7 | OpenMontage | MAYBE, parked | Video-production-in-a-box would matter for the content engine (0 videos recorded in the sprint) and for testimonial cuts — but the constraint there is recording, not tooling. Park until one raw video exists. | — |
| 2 | Omarchy | NO | Arch Linux distro. | — |
| 10 | Claude of Tanks | NO | Demo of what Claude Code can build in three.js; we just did our own (Astra packet). | — |
Also from the 09-02 video (Fable 5.1 rewrite prompt): built as ops/scripts/voice-rewrite.sh + /voice-rewrite skill + ops/reference/VOICE-REWRITE-PROMPT.md — local Ollama on Nano (qwen3.6:27b, 20 s per 100 words), tested: strips the AI-tell vocabulary and the CMS-banned words ("specialist", "free") in one pass. The video's framing is watermark evasion; ours is a voice pass so published copy reads like Sean — same mechanism, different reason, and the prompt file is where his voice examples go.

Note that collaboration tools cannot be called from inside `functions.exec`. Call `spawn_agent`, `send_message`, `followup_task`, `wait_agent`, `interrupt_agent`, and `list_agents` only as direct tool calls using the recipient shown in their tool definitions, such as `to=functions.collaboration.spawn_agent`, since they are intentionally absent from the `functions.exec` `tools.*` namespace. Available tools in `functions.exec` are explicitly described with a `tools` namespace in the developer message.
All agents share the same directory. In detail:
- All agents have access to the same container and filesystem as you.
- All agents use the same current working directory.
- As a result, edits made by one agent are immediately visible to all other agents.
When calling `wait_agent`, prefer longer waits (minutes) to avoid busy polling.
There are 4 available concurrency slots, meaning that up to 4 agents can be active at once, including you.
Full-history forks (`fork_turns` omitted or `"all"`) inherit the parent model and reasoning effort and do not accept overrides. Only set `model` or `reasoning_effort` when explicitly requested by the user, applicable `AGENTS.md` instructions, or skill instructions; when doing so, set `fork_turns` to `"none"` or a positive integer string.
## Sub-report — /root/scope_a
Scope A audit complete. No files modified.
The mission conflates two reviews. The `MAX_ROUNDS=2` loop was the plan review: round 1 had 25 findings and round 2 had 15 (`comms/outputs/2026-09-02-fable51-review/PLAN-REVIEW-LOG.md:4-82,87-135`). The standards-checker and Card-09 state-machine findings came later, in a separate post-run pass (`comms/outputs/2026-09-02-fable51-review/CODEX-PASS.md:25-43`). The five-file `nano-copy` is not self-contained: its `PLAN.md:3` references `PLAN-REVIEW-LOG.md`, and its `REVIEW.md:3` references slices and `CODEX-PASS.md` that are absent from that copy.
### The exact 15 Round-2 findings
| # | Finding | Current status | Evidence |
|---|---|---|---|
| 1 | Tuned-skill manifest entries unmapped | RESOLVED | The revised plan maps stunning, impeccable, humanizer, quant-gate, evals-gate, Codex skills, and external-output-gate with RUN/SKIPPED dispositions (`nano-copy/PLAN.md:44-50`); results or explicit skips appear in `nano-copy/MERGE-INPUT.md:121-124,192-194`. |
| 2 | AR-1 lacks capability/cost evidence | OPEN | The documents label routing provisional (`nano-copy/PLAN.md:33`; `nano-copy/FLEET-ROUTING.proposed.md:3,25,99`), but the comparison is explicitly only a filed, unbuilt card (`nano-copy/PLAN.md:104`), while scored successor rows already exist (`nano-copy/FLEET-ROUTING.proposed.md:27-33`). This is a prose restraint, not a gate. |
| 3 | AR-2 does not commit to a real analyzer rerun | RESOLVED AS SPECIFICATION; NOT RUN | The original input plan was unusable because the named analyzer expects Claude JSONL, not the plain-text track logs (`nano-copy/MERGE-INPUT.md:175`; `ops/scripts/fable-router-analyze.py:7-14,36-41`). The 09-03 revision now gives exact commands, sample threshold, raw-count rule, cross-model check, and effort experiment (`2026-09-03-fable-mindset-51-revision/Fable_Mindset.v2-PROPOSED.md:366-376`), plus owner/output (`OPEN-QUESTIONS.md:44-48`). It remains unexecuted because only four 5.1 sessions were claimed (`Fable_Mindset.v2-PROPOSED.md:331,366`). |
| 4 | CR-5 “flagged list” lacks path/action/re-lock detail | RESOLVED | The revised requirement demands path:line, affected assumption, disposition, and canon-hash impact (`nano-copy/PLAN.md:43`); the output records 34 hits and locking scope (`nano-copy/MERGE-INPUT.md:121-124`). |
| 5 | A0 can still write unsafe lanes at closeout | RESOLVED | The plan prohibits workers and A0 from writing lanes/approvals (`nano-copy/PLAN.md:66-69`); every lane mutation remains proposed until the concurrent test (`nano-copy/PROPOSED-DIFFS.md:33-38`). |
| 6 | Cold-resume test does not invoke the advertised `--agent` entry point | RESOLVED AS TEST DESIGN; SYSTEM FAILED | The revised plan invokes the documented entry point in a fixture (`nano-copy/PLAN.md:74-76`). The test then correctly exposed that the entry point is a stub and the alternate reader misses current filenames (`nano-copy/REVIEW.md:22,27,75`). |
| 7 | Sealed resume answer lacks independent verification | RESOLVED | A non-participating verifier retains plaintext, exposes only its hash, and performs the exact match (`nano-copy/PLAN.md:103,109`); the result records expected versus no observed resume state (`nano-copy/REVIEW.md:75`). |
| 8 | No-MD regression could hit production | RESOLVED | The revised test mandates `TG_TEST_MODE=1`, fake transport, `/tmp` ledger, and no production send (`nano-copy/PLAN.md:100-101`). |
| 9 | Bypass test conflicts with “no MD sent” success criterion | RESOLVED | Test rows are isolated, while the success criterion is limited to production rows with `sent ∈ {attached,link-only}` (`nano-copy/PLAN.md:101,111`). |
| 10 | Silent-failure inventory excludes older scoped claims | RESOLVED FOR DATE SCOPE | The inventory now starts from every scoped canonical claim regardless of date (`nano-copy/PLAN.md:102`). A different defect remains: the 82 rows were never mapped to one label, so the aggregate is still unauditable (`nano-copy/REVIEW.md:17,73,80`). |
| 11 | B1 combines production and delivery under one denominator | OPEN | The plan promises two corpora (`nano-copy/PLAN.md:84`), but the result supplies a delivery numerator, `41/79`, and a raw `650/686` name-reconciliation count rather than a production-adherence numerator (`nano-copy/MERGE-INPUT.md:83-84`). The full B1 report admits the 686 corpus contains working directories, scripts, `.DS_Store`, and other non-deliverables (`2026-09-02-fable51-review/B/b1-output-adherence.md:115-122`). |
| 12 | B1 proxy checks do not establish actual format compliance | OPEN | The revised plan still treats mere `:root` palette presence as a compliance dimension (`nano-copy/PLAN.md:84`). The result’s own evidence shows only 8.3% of post-lock HTML used blue and 49% had no palette variable (`nano-copy/REVIEW.md:34`), yet overall adherence counted any palette block as passing (`2026-09-02-fable51-review/B/b1-output-adherence.md:17,21,24`). |
| 13 | A4 calls configuration inspection “cold-boot survival” | RESOLVED | The revised plan caps the label at WIRED absent unload/load testing (`nano-copy/PLAN.md:80`), and the final review explicitly records that restart/unload tests were not run (`nano-copy/REVIEW.md:83`). |
| 14 | Chronology demands unknowable history without UNKNOWN | RESOLVED | UNKNOWN is now an explicit rubric result with required searched sources (`nano-copy/PLAN.md:60`), and unresolved historical causes are reported as UNKNOWN (`nano-copy/REVIEW.md:82`). |
| 15 | Explicit human launch sign-off was removed | RESOLVED | The revised plan cites Sean’s recorded full-auto authorization verbatim (`nano-copy/PLAN.md:5`) and identifies that citation as the answer to the gate (`nano-copy/PLAN.md:113-114`). |
Count: 12 resolved, 3 open (#2, #11, #12), 0 wrongly raised. None of the 15 was frivolous in the draft Codex reviewed; later edits resolved most of them.
### ≥20-sample routing gate
It is prose, not enforceable.
- The plan calls the comparison card “filed (not built)” (`nano-copy/PLAN.md:104`).
- The only concrete artifact is `comms/outputs/2026-09-02-fable51-review/cards/routing-workload-comparison.md`, whose status is `NOT STARTED` and whose body is only a proposed design/output path (`:3-9`).
- `ops/scripts/fable-router-analyze.py` cannot enforce the gate: it analyzes caller-supplied JSONLs and explicitly leaves output quality to another review (`ops/scripts/fable-router-analyze.py:120-145`).
- The newer discipline analyzer merely scans all matching sessions; it checks only argument count, not a ≥20 threshold (`skills/extract-mindset/scripts/analyze_discipline.py:302-329`).
- No script or hook references `routing-workload-comparison`, its proposed `RESULTS.md`, or the ≥20 acceptance contract. The only operational names found were generic `decision-router.sh`, `model-router.sh`, and analyzer scripts, none wired to this gate.
### Mindset revision versus the deadlock
What it fixes:
- It stops presenting July percentages as current, labels both source model IDs retired, and adds provenance/expiry (`Fable_Mindset.v2-PROPOSED.md:7-11,323-333`; `Fable5_Operator_Mindset.v2-PROPOSED.md:29-33`).
- It corrects the stale “advisor only, never executor” role to Sean’s 08-03 Fable-executes amendment (`Fable5_Operator_Mindset.v2-PROPOSED.md:3-9,35-40`; `FLEET-ROUTING.proposed.md:47-51`).
- It replaces the unusable AR-2 input description with an exact discipline-analyzer procedure (`Fable_Mindset.v2-PROPOSED.md:366-376`; `OPEN-QUESTIONS.md:44-48`).
What remains open:
- Toggle wiring is still nonexistent: no boot reference and no executable reader (`WIRING-GAPS.md:6-35`; `Fable_Mindset.v2-PROPOSED.md:314-319`).
- The compliance log remains dead and family-key matching is undefined (`WIRING-GAPS.md:37-60`).
- Fable effort remains an explicit unresolved choice between Nano doctrine `medium` and M2 `xhigh` (`Fable_Mindset.v2-PROPOSED.md:287-300`; `OPEN-QUESTIONS.md:5-10`).
- The model-update manifest remains PROPOSED and its helper absent (`WIRING-GAPS.md:75-81`).
- The advisor chain still hardcodes retired Fable/Opus IDs (`WIRING-GAPS.md:86-94`).
New contradictions or blurred contracts:
1. `FLEET-ROUTING.proposed.md` calls the mindset ON and the toggle WIRED (`:59-60,77`), while the revision says no executable reads it and it is absent from boot (`WIRING-GAPS.md:21-35`; `Fable_Mindset.v2-PROPOSED.md:314-319`).
2. The operator manual asserts a 5.1 session “reads the `fable` key as its own” (`Fable5_Operator_Mindset.v2-PROPOSED.md:11-12`), while WIRING-GAPS says no mapping rule exists and the mismatch is harmless only because nothing reads the file (`WIRING-GAPS.md:49-56`).
3. The proposed fleet cycle says Fable plans, Opus reviews, Fable finalizes, and Fable executes (`FLEET-ROUTING.proposed.md:41-50`); the operator’s unqualified “Grill-me pattern for builds” instead has Codex review, Codex build, and Fable review (`Fable5_Operator_Mindset.v2-PROPOSED.md:51-56`). No trigger or precedence separates those workflows.
4. The routing gate requires a preregistered workload comparison including model IDs, quality rubric, latency/cost, and ≥20 Fable samples (`FLEET-ROUTING.proposed.md:97-99`). The mindset remeasurement is an organic-session discipline comparison over seven behavioral rows (`Fable_Mindset.v2-PROPOSED.md:360-376`; `skills/extract-mindset/scripts/analyze_discipline.py:326-345`). It cannot satisfy the routing gate, despite the packet repeatedly coupling effort resolution to that card (`Fable_Mindset.v2-PROPOSED.md:293-300`; `OPEN-QUESTIONS.md:5-10`).
5. The older proposed diff says to keep Fable 5.1 at medium despite zero samples (`nano-copy/PROPOSED-DIFFS.md:15`); the revision refuses to set it and recommends retaining M2’s xhigh pending Sean’s answer (`Fable_Mindset.v2-PROPOSED.md:293-300`; `OPEN-QUESTIONS.md:5-10`).
The later post-run issues named in the mission remain distinct: Card 09 is explicitly still non-executable (`nano-copy/REVIEW.md:81`), and the SAVE-STATE/interview checker gaps remain in the separate Codex pass (`2026-09-02-fable51-review/CODEX-PASS.md:25-43`).

## Retro: exactly 10 DONE/NOT DONE claims checked
| Claim | Result | Evidence |
|---|---|---|
| 1a Leverum — NOT DONE | Supported. Current ledger says `BUILT-NOT-SENT` and no contact channel. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:52`; `vault/leads/PEOPLE-STATUS.md:80` |
| 1b Mark Caruana growth pack — DONE | Unsupported. The cited resolution says “Caruana growth pack SENT” but immediately explains “we did send him the website”; the current ledger still calls the growth-pack conflict unadjudicated. A website send is not proof the growth pack was sent. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:53`; `comms/outputs/2026-08-15-master-lead-ledger.md:236-237`; `vault/leads/PEOPLE-STATUS.md:100` |
| 1c Osuna proposal — DONE | Supported. The sent record contains Sean’s actual text and both URLs; the follow-up state records Marvin’s response. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:54`; `comms/outputs/2026-08-16-osuna-sendoff/SENT-2026-08-17.md:1-17`; `comms/a0/inbox/20260820T010035Z__osuna-SENT-savestate-gif-followup-m2-gap.md:12-17` |
| 1d Winston IUL — NOT DONE | Supported. The current lead ledger explicitly says preview-verified, never sent, and main remains v3.1. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:55`; `vault/leads/PEOPLE-STATUS.md:99` |
| 3b Monica outreach — DONE late | Supported. Closeout says all three outreaches were sent on Aug 28, and the lead ledger records Monica’s outreach as sent. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:60`; `comms/outputs/2026-08-28-SESSION-NOTES-outreach-and-compoundiq.md:62-65`; `vault/leads/PEOPLE-STATUS.md:123` |
| 7 Tobiah booked/held — NOT DONE | Supported. The Sep 3 entry says only a voicemail was left and contact remains open, after the Aug 31 deadline. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:65`; `comms/ai/TASK-LOG.md:9-10`; `comms/ai/TASKS.md:19` |
| 8 Mark/Legion invite/call — NOT DONE | Supported. Both cited state files say it was never scheduled. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:66`; `comms/a0/inbox/20260828T2342Z__A0-ORIENTATION-active-work-state.md:38-42`; `vault/leads/PEOPLE-STATUS.md:95` |
| 13 Confirm Block 0 — DONE | Unsupported. The sprint required Sean to sanction Block 0 and unfreeze the profile; cited proof establishes only that the artifact was machine-run and later verified. It contains no Sean confirmation. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:71`; `comms/outputs/2026-08-17-ten-day-sprint/PLAN.md:36,45`; `comms/outputs/2026-08-17-operator-block0/BLOCK0-SEALED.md:1-5`; `comms/outputs/2026-08-21-SAVE-STATE-operator-battery-closeout.md:23-29` |
| 18 ICM modernization running — DONE | Supported only for “running,” not completion. The evidence proves an answered interview and a completed sandbox, while also saying real-tree routing remained 37% and cards 03–04 were next. Do not use this row as proof modernization closed. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:76`; `comms/outputs/2026-08-29-icm-canon/INTERVIEW.md:6-20`; `comms/outputs/2026-08-29-sandbox/SANDBOX-FINDINGS.html:32-37,87-99` |
| 20 “Do not open new fronts” — NOT DONE | Supported. Four new lanes were explicitly created Aug 21, then EV-bus and seven WF cards followed. | `comms/outputs/2026-09-03-sprint-retro/RETRO.md:78`; `comms/outputs/2026-08-21-lane-sweep/DISPOSITIONS.md:33-37`; `SESSION_LOG.md:1502`; `SESSION_LOG.md:1523` |
The retro’s “output-folder counts” are actually counts of all date-prefixed top-level entries, including `.md` and `.html` files. The totals 23/24/39 reproduce only under that broader definition; directory-only counts are 21/22/31. The behavioral conclusion remains supported, but the noun “folders” is false at `comms/outputs/2026-09-03-sprint-retro/RETRO.md:78,136-145`.
Also, the retro repeats an obsolete Block 5 statement. It says Block 5 is still “NEVER RUN,” while the cited closeout later corrects that exact claim and says all interview items are complete. `comms/outputs/2026-09-03-sprint-retro/RETRO.md:71`; `comms/outputs/2026-08-21-SAVE-STATE-operator-battery-closeout.md:128-135`.
## Game plan conflicts and draft compliance
- The claimed carry-forward order is not preserved. The retro ranks Tobiah first and Mark second; the game plan explicitly orders Mark first and Tobiah second. It also advances AHIP, retro rank 7, ahead of Alignment and the stale-draft batch at ranks 5–6. `comms/outputs/2026-09-03-sprint-retro/RETRO.md:201-211`; `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:24-29,35-37`.
- The stale-draft workflow is internally racy. Day 1 tells the fleet to retire all seven unless Sean picks three, while Sean is not scheduled to pick the three until Day 2. The retro’s order is pick three first, retire the remainder second. `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:31,35-36`; `comms/outputs/2026-09-03-sprint-retro/RETRO.md:210`.
- The UHC instruction is stale. The game plan asks Sean to choose “cancel” or “keep,” but the Ai board already records `CANCEL chosen 09-02`; the remaining action is confirming the send. `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:37`; `comms/ai/TASKS.md:10`.
- All three weekday labels are wrong: September 4, 5, and 6, 2026 are Friday, Saturday, and Sunday, not Thursday, Friday, and Saturday. `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:1,22,33,42`.
- “Day-7 nudges” on Day 3 cannot apply to people contacted on Days 1–2; those contacts would be only one or two days old. The template is specifically labelled for the Aug 28 Cami/Monica/Hakob cohort, so the action and template describe different recipients. `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:22,33,42-44,64-65`.
- The plan says the fleet builds nothing new for three days, then directs it to draft a new long-form article on Day 3. `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:8,46,49-50`.
- D3 is not send-ready. The game plan says to send it immediately with two GIFs, but the referenced draft says HOLD until `links.seanvargas.com` is updated and describes four GIFs, not two. `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:27,62`; `comms/outputs/2026-08-16-osuna-sendoff/EMAIL-FOLLOWUP-DRAFT.md:11-14,28-32,35-38`.
- The draft set fails the requested mechanical CMS-word check: D2 contains “Are you free…”. No `specialist` or carrier brand appears in the client-facing D1/D3/nudge copy, and the referenced Osuna body contains none of those banned terms. `ops/reference/VOICE-REWRITE-PROMPT.md:10`; `comms/outputs/2026-09-03-gameplan/GAMEPLAN-3DAY.md:56-65`; `comms/outputs/2026-08-16-osuna-sendoff/EMAIL-FOLLOWUP-DRAFT.md:7-24`.
## Repo roundup: every ADOPT verdict challenged
1. `claudex-loop` should be TRIAL, not ADOPT. Installing another harness directly conflicts with the stated “no new harness until the unified-harness plan runs” trajectory. The row itself admits Pocket Control will be its first real use, so no real end-to-end run preceded installation. Untested on record: phase transitions, current Codex authentication/version path, same-session resume under failure, MAX_ROUNDS deadlock handoff, build/reviewer role swap, AIOS approval/closeout integration, and uninstall/rollback. It cannot close G4 or card 09 before that run passes. `comms/outputs/2026-09-03-repo-roundup/REPO-ROUNDUP.md:3,7`.
2. `anydoc` should be TRIAL, not the adopted front end. Evidence is one happy-path PDF in 0.21 seconds, while the row proposes swapping it into two real pipelines and retaining the old script. That expands surfaces before parity is shown, contrary to “fewer surfaces.” Untested on record: the other 13 claimed formats, scanned/OCR documents, the explicitly deferred >20-page case, tables, images, footnotes, malformed/password-protected inputs, deterministic output, failure exit behavior, Medicare attachment corpus accuracy, email-pipeline integration, and Mini parity. `comms/outputs/2026-09-03-repo-roundup/REPO-ROUNDUP.md:3,8`.
## Scope C: three ranked corrections
1. `ops/scripts/startup-reconcile.py` — add an executable sprint-scope/WIP gate: load the canonical allowed fronts, deny an agent-proposed new lane/build while business metrics are red, and require an explicit override with the displaced task. The retro documents repeated new-front creation and no enforcement; the last 14 log lines show heavy MS12MD, Astra, mindset, roundup, SEO, and harness work continuing. `comms/outputs/2026-09-03-sprint-retro/RETRO.md:180-195`; `SESSION_LOG.md:1534-1538`.
2. `ops/reference/sops/batch-closeout.md` — make closeout fail unless `comms/ai/TASK-LOG.md` has that day’s sends, calls, appointments, and revenue row, including explicit zeroes. The retro found 0/4 targets hit and no measurement loop, while three auto-closeouts still completed in the last 14 lines. `comms/outputs/2026-09-03-sprint-retro/RETRO.md:123-130,175,193-195,221-223`; `SESSION_LOG.md:1533,1536,1539`.
3. `comms/ai/TASKS.md` — reduce the Sean-facing ACTIVE queue to three ranked decisions, add evidence/decision timestamps, reconcile it from `TASK-LOG.md`, and auto-park unsent drafts after a fixed deadline. The retro says Sean-gated inventory grew and drafts remained unsent; the board already re-asks a UHC decision recorded as made. `comms/outputs/2026-09-03-sprint-retro/RETRO.md:189-192,203-218`; `SESSION_LOG.md:1528,1538`.
## Sub-report — /root/scope_b_scripts
## Scope B technical findings
### SEO / IndexNow
1. **P0 — rejected submissions report success.** The final `curl` neither fails on HTTP errors nor evaluates `%{http_code}`. A mocked HTTP 400 reached the end and exited `0`. Automation can record a rejected submission as successful. `comms/outputs/2026-09-03-seo-aeo-execution/staged/indexnow-submit.sh:8`
2. **P1 — the key-file gate can pass a non-2xx error page.** It uses `curl -s` and substring/regex `grep`, not an HTTP-status check and exact body comparison. A mocked 404 page echoing `/KEY.txt` passed the gate, reached POST, and exited `0`. `comms/outputs/2026-09-03-seo-aeo-execution/staged/indexnow-submit.sh:5-6`
3. **P1 — no network bounds or useful errors.** Both GETs and the POST omit connection/overall timeouts; silent mode suppresses transport diagnostics. `comms/outputs/2026-09-03-seo-aeo-execution/staged/indexnow-submit.sh:6-8`
4. **P1 — sitemap parsing is not deployment-safe.** Regex extraction does not parse sitemap indexes, decode XML entities, or verify every URL belongs to `$H`. The packet asserts counts but preserves no sitemap snapshot for checking host consistency or sitemap type. `comms/outputs/2026-09-03-seo-aeo-execution/staged/indexnow-submit.sh:7-8`; `comms/outputs/2026-09-03-seo-aeo-execution/HANDOFF.md:24`
5. **P1 — staging is not wired into any build.** The handoff says to deploy each key “with the next build” but names no source destination, copy step, deploy command, or manifest proof. Unless an operator manually places the file at each published root, the ordinary build omits it and the submitter refuses to proceed. `comms/outputs/2026-09-03-seo-aeo-execution/HANDOFF.md:20-22`; `comms/outputs/2026-09-03-seo-aeo-execution/staged/indexnow-submit.sh:3,6`
6. **P1 — byte counts do not prove Cloudflare Managed robots attribution.** A source/live size difference proves divergence only. The packet contains no source file, live body, response headers, command transcript, hash, or settings/API receipt establishing which edge feature produced it. `comms/outputs/2026-09-03-seo-aeo-execution/HANDOFF.md:5-13`
The nominal IndexNow endpoint and payload field names are correct. The four staged key files are identical, newline-terminated 32-character hex files, and the nominal JSON parsed successfully. `comms/outputs/2026-09-03-seo-aeo-execution/staged/indexnow-submit.sh:5-8`
### Voice rewrite
7. **P1 — Ollama/SSH failures are silent, opaque, or unbounded.** Neither curl uses `-f`, `-S`, a connection timeout, or an overall timeout; SSH also lacks connection/keepalive bounds. Connection refusal exits without a useful diagnostic, an HTTP error becomes a JSON/KeyError traceback, and a stalled connection can hang indefinitely. `ops/scripts/voice-rewrite.sh:20-25`
8. **P0 — blank model output is accepted as success.** Whitespace content is stripped to empty, then written or printed with exit `0`. A static response test produced zero bytes with status `0`. `ops/scripts/voice-rewrite.sh:25-26`
9. **P1 — “diff facts” is not enforced.** The installed skill makes it a manual instruction, while the executable goes directly from JSON extraction to output. The prompt’s preservation demand is instruction, not verification; semantic claim preservation cannot be established by a textual diff alone. `~/.claude/skills/voice-rewrite/SKILL.md:9`; `ops/scripts/voice-rewrite.sh:25-26`; `ops/reference/VOICE-REWRITE-PROMPT.md:3`
10. **P2 — other stated invariants are also unchecked.** There is no ±15% length check or post-pass CMS term check in the executable. `ops/reference/VOICE-REWRITE-PROMPT.md:10,17`; `ops/scripts/voice-rewrite.sh:25-26`
The request construction itself round-tripped quotes, backslashes, and newlines correctly through `json.dumps`; the SSH request body is piped without shell interpolation. `ops/scripts/voice-rewrite.sh:13-24`
### A0 steer listener
11. **P0 — missing state replays the entire file.** First run, state deletion, or an empty/corrupt-to-empty state initializes the cursor to zero and dispatches every pre-existing line. `ops/scripts/a0-steer-listener.sh:35-39,54-56`
12. **P0 — garbage state is not validated.** It is loaded verbatim into arithmetic. An alphabetic value aborts under `set -u`; a decimal value emits arithmetic errors but keeps looping without repairing state or dispatching. Negative values can make `tail` replay content. `ops/scripts/a0-steer-listener.sh:35-39,49,54-56`
13. **P0 — count/read TOCTOU duplicates steers.** The listener samples line count, then later tails to current EOF. A line appended between those operations is dispatched immediately, but the older sampled count is persisted, so the same line is dispatched again next poll. A partial append can dispatch a truncated steer and later the completed one. `ops/scripts/a0-steer-listener.sh:45-56,60-81`
14. **P0 — dispatch failure permanently drops delivery.** Failure is converted to a warning, but the cursor still advances past the failed line. No retry or dead-letter mechanism exists. `ops/scripts/a0-steer-listener.sh:69-82`
15. **P1 — the shrink guard misses replacement races.** It detects only a lower line count. Truncate-and-repopulate to the old count or higher, and same-length replacement, are invisible; the cursor then skips or misattributes content. `ops/scripts/a0-steer-listener.sh:46-56`
16. **P1 — no single-instance or atomic-state protection exists.** Two listeners can dispatch the same batch. State writes truncate in place; a crash can leave an empty file and trigger replay. A crash after dispatch but before persistence also replays the batch. `ops/scripts/a0-steer-listener.sh:16,45,51,67-82`
17. **P1 — runtime state was moved into replicated `comms`.** `.a0-listener.state` is neither ignored by the comms Syncthing rules nor machine-scoped, creating cross-host cursor conflicts. `ops/scripts/a0-steer-listener.sh:14-16`; `comms/.stignore:1-9`
18. **P1 — same-second dispatches can overwrite.** The listener can issue several dispatches in one loop; downstream filenames use only second-resolution time plus a derived subject and write with `>`. Identical or colliding slugs within one second target the same path. `ops/scripts/a0-steer-listener.sh:60-78`; `ops/scripts/dispatch-to-agent.sh:57-63`
### Required corrections
1. In `indexnow-submit.sh`, require 2xx responses, exact trimmed key-body equality, bounded `curl -fsS`, a real XML parser, host validation, nonempty URL validation, and nonzero exit on rejected POST.
2. Add explicit site-root copy/build steps and preserved deployment proof for all three key files.
3. Preserve source/live robots bodies, headers, hashes, byte counts, and Cloudflare setting/API evidence; label feature attribution as inference until then.
4. In `voice-rewrite.sh`, add bounded transport, surfaced server errors, a nonblank-output gate, length validation, entity-retention checks, CMS-word checks, and mandatory human semantic fact review.
5. In `a0-steer-listener.sh`, validate/quarantine state, define no-replay first-run semantics, store machine-local durable state outside synchronized `comms`, use a single-instance lock and atomic writes, read only through the sampled ending line, and do not advance past failed dispatches.
6. Give each steer a stable unique ID and make downstream inbox creation no-clobber/idempotent.
Tests run: `bash -n` passed for all three scripts; key format/size/copy comparisons passed; nominal request JSON round-trip passed; mocked IndexNow HTTP 400 exited `0`; mocked 404 key page reached POST and exited `0`; whitespace model content parsed to zero bytes with status `0`; garbage-state arithmetic probes reproduced abort/stall behavior. `shellcheck` was unavailable.
Sean's question: if one picks up the other's task, does it have full sight? Are there proprietary folders or wiring either side would miss? Answer: yes, there are gaps, and they are all on the tool side, not the repo side. Anything written into ~/AI_OS (AGENTS.md, ops/reference, comms/, SESSION_LOG.md, snapshots/) is seen by both. Anything living in a tool's private home is seen by one.

Both read AGENTS.md (CLAUDE.md → AGENTS.md symlink on every box) and everything under the repo. So the closure rule is simple: anything either tool needs to act correctly must live in the repo, not in a tool home. Missing today:
~/.claude/…/memory.| # | Change | Closes | Effort |
|---|---|---|---|
| S1 | Nightly ops/scripts/memory-export.py: copy MEMORY.md + every memory file into ops/reference/memory-mirror/ (read-only mirror, one commit a day). Add one line to AGENTS.md drawer 1: "Codex: read ops/reference/memory-mirror/MEMORY.md at boot." | Codex blind to Claude memory | 30 min |
| S2 | ops/scripts/codex-session-digest.py: nightly index of ~/.codex/sessions/**/rollout-*.jsonl → comms/inbox/codex-digest-<date>.md (session id, cwd, model, files written, last message, FINAL_ANSWER excerpts) — same shape as session-digest-<date>.md for Claude. | Claude blind to Codex threads; stuck sessions found by hand | 45 min |
| S3 | AGENTS.md Session End rule applies to Codex by name: "Codex sessions append the same SESSION_LOG line and drop an a0 card listing files edited." Codex reads AGENTS.md, so the rule reaches it. | No ledger from Codex | doc line |
| S4 | ~/.codex/config.toml: approval_policy = "on-request" for ~/AI_OS (keep never only for scratch projects), and add the path-guard as a Codex hook if its hook API allows; otherwise list ops/manifest/PATHS.manifest.json protected tiers in AGENTS.md so Codex reads them. | Codex unguarded on protected paths | 15 min + Sean's call on approval policy |
| S5 | Skills parity: a skills/SHARED/ dir in the repo holding the skill packs both should have (cloudflare, voice-rewrite, claudex-loop, codex-review); symlink from ~/.claude/skills and ~/.codex/skills. | Different skill versions | 30 min |
| S6 | Hand-off card format: when either tool picks up the other's task, it starts from a card in comms/a0/inbox that names the files touched, the sandbox mode used, and where the transcript is. This morning's example: the Codex ultra pass's real output was in a rollout, not in comms — S2 makes that automatic. | Blind hand-offs | doc |
What is NOT closable: the models' internals. Each tool's harness (Claude Code's tool set, permission modes, subagents; Codex's sandbox, Computer Use, app threads) is proprietary to it. The mitigation is the one above — put the facts in the repo and have both boot from it — not trying to make one tool read the other's runtime.
Evidence for the claims: ls ~/.codex (this morning), ~/.codex/config.toml lines model/effort/approval/sandbox, ls ~/.claude/{skills,hooks,projects/-Users-SeanVargas/memory}, git status showing Codex's 5 edits with no SESSION_LOG line, comms/outputs/2026-09-03-codex-ultra-week/REVIEW.md header (review assembled from the rollout).

Fix belongs in the script: ops/scripts/closeout-longrun.py:207 (scp {path} nano:…/comms/outputs/) flattens; line 199 does the same for the other boxes — scp the parent directory (or tar -C with the relative path), never the bare file. What the manual did: at Sonnet-low it changed the OUTPUT (found and isolated the AA lever, paired measurement, explicit "did not touch" list) — 59 vs 42 fps on the same verifier harness vs the control. At Haiku it changed nothing (fabricated pointer claim, no measurement). n=1 per arm — a second run at n≥3 is open question 3.
Astra techniques that transferred to a constellation HUD: baked attributes + uniform-driven motion, reveal→pull ripple for state switches, pointer impulse + closed-form coast, soft-disc/ray sprites, GPU tiering, frame-rate-independent easing. Did not fit: SVG rails/flow, GPGPU coast texture, bloom/flare (no postprocessing pkg).
Sean decides (REPORT §5): (1) run fable-astra/measure.mjs on real hardware at 120 Hz; (2) pointer model — node displacement that coasts (fable-astra) vs head-turn gaze-follow (both Sonnet builds); (3) rerun the bench at n≥3 or not. Nothing promoted.
